    AI Compass Sprint: Four-Week AI Discovery Framework

    Our framework moves through four phases: (1) establishing your AI readiness baseline, (2) mapping the operations where AI creates measurable value, (3) scoring every opportunity against business impact and implementation effort, and (4) building the roadmap. At the end, you have a prioritized set of initiatives with a business case behind each one and a 90-day plan to start executing.

    Most clients come in thinking Discovery means a few workshops and a document. What we actually do is broader. We evaluate the use cases across technical architecture, legal, security, business goals, and ROI. The team also assesses whether the organization itself is ready to execute. That means looking at data availability, team capabilities, governance gaps, and how decisions actually get made. And there is a newer challenge layered on top of that: most clients today already arrive with AI-generated requirements. But producing a document and validating it are two different things. That layer of cross-functional human judgment is where the real Discovery happens.

    Common AI Challenges We Address in Discovery

    Most organizations feel the urgency from their board, competitors, and customers. But knowing you need AI is not the same as knowing where to start, what to build, or how to measure whether it is working.

    01. Pressure Without Direction

    One enterprise client we worked with had everything that should lead to success: strong leadership alignment, a dedicated AI unit, and a clear strategy. What they did not have was consistency. Some teams treated AI as part of how they operate. Others thought about it in terms of vendors and tools, something being implemented on them, not by them. 

     

    The initiative slowed not because the strategy was wrong, but because the organization was not yet ready to change how it actually worked. Leadership pressure accelerates timelines, but it rarely improves decisions made without a clear picture of current capabilities, data readiness, and where the real gaps are.

    02. No Internal Expertise to Evaluate Options

    We see two versions of this regularly. One client arrives with a rough idea and no structure, unsure what they are actually ready to build. Another arrives with a fully AI-generated BRD and a scope three times larger than their budget or timeline can support.

     

    In both cases, the same thing is missing: an expert lens on what is real versus what looks plausible on paper. We reviewed one of those broad BRDs recently, estimated the full scope, and during the conversation, it became clear the client did not need most of it. We reduced it to a one-month pilot to test the idea first. That judgment does not come from AI. It is built across hundreds of projects, across industries, across failures and product releases alike.

    03. No Way to Measure Impact

    Use cases get selected, budgets get approved, and very rarely does anyone define what success looks like before the build starts. Either nobody measured the baseline, or the metrics get set after the fact, when there is already pressure to show results. Some organizations measure AI adoption by prompt volume. That is not a business metric.

     

    What we see more often is that teams arrive with ten things they want to track. In practice, two or three clear metrics defined before launch will tell you more than ten defined afterward. Without that in place before the build, stakeholder alignment erodes, delaying decisions, and the next initiative carries the same skepticism as the last one.

    04. Pilots That Never Reach Production

    One client came to us with a well-prepared list of prioritized use cases. When we went unit by unit through their operations, the solution nobody had put at the top delivered the most value. It solved a real, daily problem for the people actually doing the work. 

     

    Most teams do start with a problem. They just pick the wrong one. It sounds impressive to leadership, but it has no consistent underlying process to automate. Or it is easy to approve, but too low-value for anyone to notice when it works. Or everyone agrees it is painful, but nobody has the authority to actually change it.

     

    The gap between a pilot and production is rarely technical. It starts with use case selection.

    How the AI Compass Sprint Works

    Phase 01. AI Readiness Assessment

    Timeframe: Week 1

     

    We evaluate your organization across 7 dimensions of AI maturity. Each dimension covers a specific set of indicators and is scored independently, giving you a precise gap map rather than a single overall score.

     

    What we evaluate: AI strategy & vision, data readiness, AI in production, team & AI skills, technology & infrastructure, governance & ethics, operational excellence.

     

    How we rate each dimension: Each is mapped to one of four maturity levels. The result shows where your organization is strong, where it is exposed, and which gaps are most likely to block your next AI initiative.

     

    Deliverables: 7-dimensional scorecard, maturity level rating, peer benchmark comparison, gap identification per dimension.

    Timeframe: Weeks 1-2

     

    We run structured sessions with the people who actually know your operations, not just leadership. Each interview is scoped to the role: executive sponsors cover AI vision, budget authority, and success definition; department and team leads walk us through core processes, volumes, and existing tools; operations managers provide day-to-day detail on how work actually gets done; IT and data leads cover integrations, data quality, and build constraints.

     

    What we cover in each session: Current manual processes and time involved, decision bottlenecks, data availability, prior AI attempts, and why they did or did not scale.

     

    What we measure per process: Frequency and volume, time per process, fully loaded cost, current tooling, and data availability.

     

    Deliverables: Documented process maps, volume and cost data per workflow, stakeholder interview findings, and pain point & bottleneck analysis.

    Timeframe: Weeks 2-3

     

    We map your processes against four types of AI opportunity: high-volume, rule-based processes, AI-assisted decision-making, dialogue-driven workflows, and analysis-intensive tasks. Each type has a different readiness threshold and value driver, so the scoring reflects what is achievable in your specific context.

     

    How we score each use case: Business impact is assessed on estimated cost reduction or revenue uplift, strategic alignment, and the number of people affected. Implementation effort is assessed on data readiness, technical complexity, and time to first value.

     

    What comes out of the matrix: Quick wins are flagged for immediate action, strategic bets are sequenced carefully, and each top opportunity receives a business case summary and investment estimate.

     

    Deliverables: Use case priority matrix, business case per top opportunity, investment estimates per initiative.

    Timeframe: Weeks 3-4

     

    Findings from the first three phases converge into a single strategy document. Initiatives are sequenced into three waves based on effort, impact, and organizational readiness.

     

    How initiatives are sequenced: Wave 1 covers Quick Wins (0-90 days): 1-3 use cases with high impact, sufficient data, and no major integration required. Wave 2 covers Foundation Builders (3-6 months): use cases that need data pipelines, integrations, or team capability development in place first. Wave 3 covers Strategic Bets (6-12 months): high-complexity initiatives that are only viable once Waves 1 and 2 have established the foundation.

     

    What the roadmap includes: Technology and platform recommendations specific to your existing stack, KPIs and success metrics defined per initiative, and a 90-day activation plan that specifies what starts in week one and what it takes to get there.

     

    Deliverables: AI strategy document, 3-wave implementation roadmap, 90-day activation plan, technology recommendations, KPIs and success metrics per initiative.
